Plenty of organisations need AI leadership long before they need an AI executive. The work is real, sitting between the board asking hard questions and engineering teams making architectural decisions with commercial consequences nobody has priced. A fractional arrangement covers it without a six figure hire and a nine month search.
What the role covers
- Owning the AI roadmap and defending it in budget and board discussions.
- Making or arbitrating build, buy and vendor decisions rather than leaving them to whoever is loudest.
- Standing up governance: risk classification, approval gates, model inventory, and the documentation regulators expect.
- Setting technical standards for evaluation, monitoring and deployment so that teams are not each inventing their own.
- Reviewing work in progress and stopping projects that are not going to land.
- Coaching internal leads, with the explicit goal of making the role redundant.
How it works in practice
Typically two to four days per month, structured rather than ad hoc. A standing weekly checkpoint with the internal team, a monthly written report to leadership, presence at the governance forum, and availability for urgent decisions between those points. Six month minimum, because meaningful governance change does not happen in a quarter.
The arrangement works best with a named internal counterpart who holds day to day authority. A fractional executive without an internal partner becomes a consultant whose recommendations sit in a folder.
Where it fits and where it does not
Good fit
Mid-sized organisations with several AI initiatives running in different departments and no coordination between them. Companies facing a regulatory deadline with no one accountable for the response. Businesses whose board has asked for an AI position and whose leadership team has no one qualified to write it.
Poor fit
Organisations that want the title on a slide for investor purposes. Teams where the underlying problem is engineering capacity rather than direction, in which case staff augmentation is the honest answer. Companies with one narrow project, where a fixed scope engagement costs less and delivers more.
Exit is part of the design
The engagement is built to end. From month one we document decisions, standards and rationale in your systems rather than ours, and identify who internally is being developed to take over. At the six month review we give an honest read on whether you now need a permanent hire, can continue internally, or should extend. Recommending indefinite continuation would be the easy commercial answer and it is rarely the right one.

FAQ
How is this different from consulting?
Accountability and continuity. A consultant recommends and leaves. A fractional officer owns the outcome, sits in your governance forum, makes decisions inside your organisation and carries the consequences of them across months rather than weeks.
Will you sign off on decisions formally?
Within a defined mandate agreed at the start, yes. We document the boundary explicitly: which decisions we make, which we recommend, and which stay with your executive team. Ambiguity there causes problems later.
Can this run alongside build work you deliver?
It can, and it needs a stated conflict management approach when it does. Usually that means the fractional role does not approve its own delivery work, and a named person on your side signs off on any engagement we would benefit from. Some clients prefer to keep the two entirely separate, which is reasonable.
What if we hire a permanent Chief AI Officer during the engagement?
Good. That is the intended outcome for most clients. We support the handover and can help with the hiring brief and technical assessment of candidates. Notice is 30 days.
